- A haircare brand at about $90K a month grew TikTok Shop from about $10K to $40K a month in GMV in one quarter, mostly through affiliate creators and GMV Max ads.
- TikTok Shop reports GMV. Once the 6% referral fee, creator commissions averaging 22%, fulfilment, returns and ad spend were taken out, each order lost about $4.10 in contribution.
- Most TikTok Shop buyers bought the $24 travel duo on a discount, and few came back to buy again, on TikTok or on the brand's own site.
- The fix was structural: a bundle priced to clear the costs, tiered creator commissions tied to bundle sales, and GMV Max spend capped until contribution per order was positive.
- TikTok Shop can be a strong channel. It needs its own P&L, because its cost stack is very different from DTC and Amazon.
In this case study
The TikTok Shop dashboard looked like a growth story. GMV had gone from about $10,000 a month to $40,000 in a single quarter. A handful of creators were posting daily, a few videos had gone viral, and GMV Max campaigns were spending smoothly. The haircare founder's question was simple: how fast can we scale this?
Before answering, we built a separate P&L for the channel, line by line. The answer surprised everyone in the room. Each TikTok Shop order was losing about $4.10 after every cost was counted. The faster it grew, the more money it lost.
| Category | Haircare, sold DTC on Shopify and on TikTok Shop |
|---|---|
| Size | About $90K a month in revenue across channels |
| TikTok Shop | About $40K a month GMV, mostly via affiliate creators and GMV Max |
| The question | How fast can we scale TikTok Shop? |
What the dashboards said
TikTok Shop's seller dashboard reports GMV, orders and creator performance. GMV Max reported a healthy ROAS on its own spend. Each was accurate. But referral fees, creator commissions, fulfilment charges and returns lived in different statements, and nobody had added them up per order.
What the connected data showed
Average order after discount, per order (illustrative)
Illustrative composite using published 2026 fee levels. Total costs $34.10 on a $30 order.
| Label | Per order |
|---|---|
| Creator commission (avg 22%) | $6.6 |
| GMV Max ad spend per order | $9 |
| Product cost | $9.5 |
| Fulfilled by TikTok | $3.58 |
| Referral fee (6%) | $1.8 |
| Returns and refunds | $3.62 |
| Contribution | -$4.1 |
Three things drove the loss. The most popular product was a $24 travel duo, which sold at a discount to around $30 including add-ons, too small an order to carry the fixed per-order costs. The creators driving most sales were on targeted deals at 20% to 25% commission. And GMV Max had scaled spend into buyers who were already finding the product through creator videos.

| Label | 90-day repeat rate |
|---|---|
| TikTok Shop first order | 7% |
| DTC site first order | 24% |
Why it was missed
TikTok Shop's costs arrive in separate places: the referral fee in settlements, creator commissions in the affiliate centre, fulfilment and return charges in logistics statements, and GMV Max in the ad account. Each cost looked modest on its own. Added together, analyses of 2026 fee schedules suggest the all-in take can reach 38% to 52% of GMV in a brand's first year, and this brand was at the upper end because of its small order size and high commissions.
The decision
| Decision | What it meant in practice |
|---|---|
| Stop | Scaling GMV Max until contribution per order is positive. |
| Fix | Lead with a $48 bundle priced to clear the cost stack; keep the travel duo as an add-on only. |
| Fix | Move creators to tiered commission: lower base rate, higher rate on bundle sales. |
| Test | A post-purchase insert driving TikTok buyers to the brand's own site for reorders. |

| Label | Contribution per order |
|---|---|
| Travel duo, 22% avg commission | -$4.1 |
| $48 bundle, tiered commission | $7.9 |
How to check this in your own business
Build a per-order P&L for TikTok Shop from the settlement report, affiliate centre, logistics statements and ad account. Use the same CM1, CM2 and CM3 structure from our contribution margin guide, and compare channels side by side as in Amazon vs DTC. A Blindspot Snapshot does this for every channel you sell on.
Questions founders ask
What does TikTok Shop charge sellers in the US?
Third-party analyses of 2026 fee schedules put the standard US referral fee at about 6% in most categories, with some categories higher or lower, and reduced rates for new sellers' first 30 days. Fulfilled by TikTok fees, return handling, affiliate commissions and ad spend come on top. Check TikTok Shop's Seller Center for your category's current rates.
How much do TikTok Shop creators take in commission?
Sellers set commission rates. Published 2026 analyses put typical open collaboration rates around 10% to 13% and targeted creator deals around 18% to 30%, with a cross-category average near 13%.
Is TikTok Shop profitable for DTC brands?
It can be, but its all-in cost per order is often much higher than DTC once fees, commissions, fulfilment, returns and ads are included. Some analyses estimate the total take at 38% to 52% of GMV in a brand's first year. Build a separate P&L for the channel before scaling it.
